A measurable automation pilot for multi-location businesses
When a business operates across several locations, an automation pilot needs a clear owner, a defined workflow and a commercial decision rule.
Start with one operational journey
Choose a journey such as an unanswered enquiry becoming a confirmed appointment. Record which location owns it, which system holds its status, and when a person takes over. A group-wide dashboard cannot repair an undefined handoff.
Establish the baseline before the build
Use the same definition of an enquiry, appointment and completed service throughout the pilot. Track eligible enquiries, response times, confirmed appointments, staff handling time and delivery costs by branch. Avoid counting a requested appointment as a confirmed booking.
Scope the operating responsibilities
Name the process owner, system administrator and escalation contact. Agree permissions, support hours, usage limits and the procedure when the booking system is unavailable. Automation should complement the team's existing systems and authority.
Evaluate contribution, not activity
Compare incremental contribution after delivery costs with implementation and operating costs. More messages or calls do not establish a commercial return. Use your own costs and assumptions in the clinic booking break-even calculator.
